Pegasystems Bet Its Turnaround on Refusing to Charge for AI Tokens

What Happened?

Pegasystems (PEGA) has lost more than 40% of its value in 2026, and the reason is almost poetic: the AI boom that was supposed to lift enterprise software is the exact thing freezing its customers in place. Clients delayed purchases through the first half of the year while they tried to figure out what AI would cost them, and Pega’s growth stalled. At $36.17, the stock sits closer to its 52-week low of $25.10 than to the $68.10 it touched last October.

So when CTO Don Schuerman took the mic at Rosenblatt’s technology summit on August 17, the interesting part was not the platform talk. It was his argument that the same customer anxiety that broke the stock is the setup for the product Pega just shipped. 

The Pricing Decision That Splits Pega From Everyone Else

Pega’s pitch rests on a commercial choice most rivals have not made. As detailed in its investor relations materials, Pega Infinity 26, released to general availability in July, lets clients run agentic workflows under a flat fee per resolved case rather than per token consumed. Schuerman described a market that flipped in weeks.

“We went from everybody talking about token maxing and putting up leaderboards of who is using the most AI,” he said, “to a sudden realization of, wait a second, those people are spending lots and lots of money using those tokens.” Autonomous agents get expensive fast when they reason through a process repeatedly at runtime, and finance teams have noticed. Pega’s architecture front-loads the heavy AI work to design time, so the running system leans on cheap, repeatable rules and calls a model only for the narrow steps that need one.

If enterprises are pausing because token costs scare them, a vendor that removes the token meter is selling the solution to the exact fear causing the pause. Schuerman argued that roughly 80% to 90% of enterprise work is deterministic and needs no agent at all, which is why Pega says it can fold agent usage into a case fee. That the margin math holds at scale is management’s assertion, not yet a proven result, but the differentiation itself is real, and it is the clearest reason to believe the first-half freeze thaws rather than hardens.

Why the Market Is Not Paying for It Yet

In its Q2 report, Pega said annual contract value, the recurring revenue it has locked in, grew just 7% year over year, down from 17% two quarters earlier, and warned the AI-driven purchasing delays could persist through 2026. Revenue of $420.7 million rose 9.4% but missed the Street, and adjusted earnings of $0.35 came in under the $0.43 consensus. Shares fell about 16% the next day.

Pega Cloud ACV grew 22% year over year to roughly $926 million, so the cloud engine meant to carry the model is still compounding even as total growth sagged. That gap is the debate in one line: the cloud business works, but not yet fast enough to offset the license runoff and stalled new deals.

Pega trades at an NTM P/E near 14x while Adobe sits near 11x, Workday near 17x, and the broader software peer group averages around 20x. It also trades at roughly 10x forward EBITDA against a group near 14x. For a business still producing a 75.6% gross margin, that is a discount usually reserved for companies the market has written off.

TIKR’s mid-case scenario values Pega at around $48 by the end of the decade, a total return of roughly 34%, or about 7% a year. The two revenue drivers are Pega Cloud ACV compounding in the low-to-mid 20% range as cloud becomes the dominant share of the mix, and case-based pricing converting AI-hesitant pipeline into signed deals once buyers gain cost certainty. The margin driver is operating leverage as the subscription base matures and consulting shifts to partners under Blueprint, lifting net income margin toward the low 20% range. The primary risk is that ACV growth does not reaccelerate, leaving the stock cheap for a reason rather than by mistake.

The upside: predictable pricing turns the back-half renewal cycle into the recovery management promised, and the multiple re-rates toward peers. The downside: AI keeps enterprises frozen, ACV growth stays in single digits, and a low multiple on stalled growth is simply the right price.

Conclusion

The next real evidence lands in late October, when Pega reports its third quarter. Watch one number: total ACV growth. Management staked the year on a back-half loaded renewal cycle, so a reacceleration toward the low double digits would signal the pricing bet is converting hesitation into contracts. A print stuck at 7% or lower would say the freeze is structural and the discount is deserved. The cloud line is already doing its job. Whether the rest of the business follows is the only thing that decides this stock from here.
