What Happened?

The Kroger Co. (KR) is often treated as the company that’s a vulnerable legacy grocer, slowly losing ground to aggressive heavy discounters and massive big-box retailers.

In spite of that, Kroger is actively rewriting that script.

The company just delivered a highly encouraging fourth-quarter report, highlighted by a positive market share gain in its final accounting period and the appointment of a highly respected new CEO.

During the Q4 2025 earnings call, Chairman Ron Sargent officially welcomed Greg Foran as the new Chief Executive Officer.

Foran, who previously led Walmart U.S. and successfully engineered a massive turnaround for that business a decade ago, immediately addressed the company’s competitive posture.

He emphasized a back-to-basics approach centered on fresh food, well-run stores, and aggressive cost management to self-fund price reductions.

Foran stated verbatim: “We’ve made progress on price, and I want to keep pushing by pulling unproductive costs out of the business, investing in everyday value, sharpening our promotions, and making sure customers see and feel the difference when they shop with us.”

Simultaneously, the company is leaning heavily into technological modernization.

Kroger recently appointed a dedicated executive to lead its artificial intelligence initiatives.

The grocer is already utilizing AI to optimize supply chain shrink and labor scheduling. More importantly, Kroger is launching “agentic AI shopping” features.

These tools will allow customers to use natural language to discover items, build personalized baskets, plan meals, and stay within their budgets entirely on the Kroger digital platform.

Is The Kroger Co. Undervalued Today?

The market is currently pricing Kroger as a slow-growth utility, largely failing to account for the massive profitability shift occurring in its digital and media businesses.

During the earnings call, management revealed that its e-commerce segment, which grew an impressive 20% in the fourth quarter to become a $16 billion business, is expected to achieve total profitability in the first half of 2026.

This digital acceleration is deeply intertwined with Kroger’s high-margin retail media network.

As more customers migrate to online shopping and utilize the new AI-driven meal planning tools, Kroger generates highly valuable first-party data and advertising impressions.

Consequently, the company expects its media business to deliver double-digit growth in 2026.

This highly profitable revenue stream actively subsidizes the company’s ability to lower everyday grocery prices without sacrificing the bottom line.

Furthermore, Kroger is aggressively optimizing its physical footprint.

The company is launching a new “Kroger Global Capability Center” to streamline corporate decision-making and aggressively renegotiating supplier agreements to cut out intermediaries.

Management also announced a 30% increase in new store openings for 2026, targeting high-potential markets like Jacksonville and Kansas City.

Despite intense promotional pressure from competitors last year, Kroger successfully improved its FIFO gross margin rate for the full year.

Looking ahead, even as the company absorbs an anticipated 130 basis-point headwind from the Inflation Reduction Act on its 2026 identical sales, Kroger is proving it deserves a stronger valuation.

The “Cost Savings” Margin Lever: The mechanical path to the $88.96 TIKR target relies heavily on Kroger’s ability to maintain its market share while structurally lowering its cost to serve. The model’s Mid Case assumes a realistic 2.7% Revenue CAGR over the next 5 years. This steady top-line expansion is driven directly by the acceleration of the e-commerce business, the expansion into new geographic regions, and the positive volume trends returning to the core grocery segment.

Conclusion: The market’s persistent focus on heavy discounters ignores the strategic modernization occurring within Kroger’s core business. By bringing in a proven retail veteran like Greg Foran, rapidly scaling its profitable e-commerce and media segments, and deploying agentic AI to enhance the shopping experience, Kroger is future-proofing its market share. The fundamental upside to an $88 valuation makes Kroger a highly compelling, defensive growth opportunity.
