Philip Morris International (PM) beat third-quarter estimates on October 21, and the stock still slipped. Adjusted EPS came in at $2.36, against a $2.29 consensus, Reuters reported, citing LSEG data. Shares closed down 1.22% at $197.46 after trading near $194 during the session.
Line the beat up against PMI’s own math and it shrinks. In September, the company guided Q3 to $2.29 to $2.34, so the result cleared the top of that range by 2 cents. Meanwhile, PMI cut its full-year adjusted EPS range to $8.29 to $8.44 from $8.35 to $8.50, solely for currency, and said geopolitical costs and U.S. investment point toward the middle or lower half. Subtract the $6.52 earned through September, and Q4 now implies $1.77 to $1.92, down from $1.90 to $2.00. With the currency-neutral range unchanged, the Q3 beat came straight out of Q4.
ZYN Is Selling More Pouches for Less
U.S. ZYN shipments rose 4.2% to 3.2 billion pouches. Next to 2025’s 37% growth, that looks like a stall, though PMI says growth was 13% excluding last September’s one-off promotion, and shipments rose 10% from Q2.
The cost is in price and spending. Starting in October, PMI is moving most flagship ZYN from 15-pouch cans to 20-pouch cans at the same price, which CFO Massimo Andolina said on the earnings call means about 25% less revenue per pouch. U.S. segment SG&A hit about $370 million in Q3 and should rise another 10% in Q4. Management expects U.S. operating income, $171 million in Q3, to fall to around zero or slightly negative in Q4, and called Q3’s spending a good proxy for next year’s run rate.
Shipments may also be running ahead of demand. On the call, Jefferies analyst Andrei Andon-Ionita said scanner data pointed to a mid-single-digit drop in U.S. ZYN volumes in Q3. Andolina pointed to the promotion comparison and retailers stocking the new variants.
What Philip Morris Stock Already Prices In
The U.S. business is small next to the whole: $845 million of Q3’s $11.44 billion in revenue (7.4%) and $171 million of $5.12 billion in adjusted operating income (3.3%).
The multiple tells a different story. PM trades at 21.97x next-12-month normalized earnings, against a five-year mean of 17.85x and a high of 23.80x. It sat near 14x in early 2024, before ZYN’s surge re-rated the stock.

With 1,558.61 million shares outstanding, the $2.44 decline erased about $3.8 billion. For scale, annualizing Q3’s $171 million of U.S. adjusted operating income, taxing it at 21.5% and valuing it at 21.97x gives about $11.8 billion, roughly three times the day’s loss.
The Street hasn’t moved yet. Analysts still expect $8.41 in 2026 normalized EPS, above the $8.29 to $8.37 PMI now steers toward, and $9.18 in 2027.

Cigarettes Are Paying for the ZYN Reset
Of the $739 million Q3 price gain, $565 million (76%) came from international cigarettes, which priced up 8.9%. Combustibles also got a lift from restructured distribution terms that PMI says won’t be significant in Q4.
The bulls have a case: currency-neutral EPS growth guidance stays at 7.5% to 9.5%, ZYN’s category share rose about 1.4 points from June to September, and a tough tax comparison cut about 4 points from Q3 EPS growth. Still, at the lower half, Q4 EPS grows just 3.5% to 7.9% from $1.71 a year ago.
The Date Philip Morris Holders Should Circle
Altria (MO) reports third-quarter results October 29. Its on! brand held 13.4% of the U.S. pouch category in Q1, down 4.2 points from a year earlier. Q3 share data predates the October transition of ZYN’s flagship variants to 20-pouch cans, so Altria’s October commentary matters more.
At $197, Philip Morris stock still prices Q4 as a blip, with 22x earnings and a Street estimate above management’s own steer. Until management lays out how U.S. profit recovers from Q4’s expected breakeven, likely with 2027 guidance in February, estimate cuts look like the next move.
